Lior Susan posted thisEmail I sent to our CEOs this week. My advice: follow it even if you’re not an Eclipse CEO. Team, I’m more bullish than ever that we are in front of the largest opportunity in human history to build and scale physical companies. But being bullish on the opportunity does not mean we should be loose on burn. The environment can change very fast. Capital markets can tighten, customers can delay decisions, supply chains can move, and timelines can slip. A great company can still get killed if it runs out of cash before it gets to the next major milestone. I want every CEO to be extremely disciplined around burn. Spend aggressively where it creates real enterprise value: product, customers, manufacturing capacity, critical talent, and milestones that materially de-risk the business. Be ruthless everywhere else. Know your runway. Know what milestones your current cash gets you to. Have a plan if the next round takes 6–12 months longer than expected. Don’t build the company assuming capital will always be available on attractive terms. We should play offense, move fast, and think big. But the companies that win this cycle will combine ambition with financial discipline. Don’t die on your way to glory. Lior

Lior Susan posted thisIt’s starting to feel a lot like 2020/2021 again - but this time in physical industries. VCs are investing at stupid valuations in companies they often don’t really understand. Founders are spending ahead of milestones. Burn is being justified by market size instead of execution. And everyone is convincing themselves that because the opportunity is enormous, discipline somehow matters less. I think that is dangerous. We are standing in front of one of the largest opportunities in history: building trillion-dollar companies across manufacturing, energy, defense, robotics, infrastructure, and the physical economy. But we can absolutely screw it up. Software taught us what happens when capital gets too cheap, valuations get disconnected from fundamentals, and companies spend years ahead of product-market fit. Physical companies are even less forgiving. Factories cost real money, data center takes time. Supply chains break. Customers move slower, mistakes compound and you cannot always cut your way back to health after burning too far ahead. The answer is not to be less ambitious, It is to be more disciplined. Raise big when the milestones justify it. Spend aggressively where it creates real enterprise value. But earn the right to spend the next dollar. We have a chance to build many trillion-dollar physical companies over the next decade. We should not risk that opportunity by repeating the worst behavior of 2021 - just in a much more capital-intensive world.

But almost every traditional system around it - power, capital, chips, data centers, supply chains, permitting - is hitting a wall at the same time. That creates a dangerous instinct: slow down, wait for the market to clear, or assume someone else has a better path. I think that’s exactly wrong. The grass isn’t greener somewhere else. Everyone is facing the same constraints. The teams that win will be the ones that stop complaining about the deadlock and start designing around it. New financing structures. New silicon. New power models. New partnerships. New ways to deploy capacity. Whatever it takes. Don’t let the size of the problem convince you the opportunity is smaller. This is probably the largest infrastructure build in human history - and one of the largest opportunities in human history. You don’t survive a tsunami by standing still. You learn how to surf it.

Lior Susan shared thisThis is one of the most important company in the AI infra world! Oxide Computer CompanyLior Susan shared thisIn 2019, the tech industry crowned the public cloud as king. Steve Tuck and Bryan Cantrill bet their careers on the idea that everyone was missing something. Cloud computing was not going to just be the public cloud. Companies would want to own their own cloud on their own premises, and Oxide Computer Company would be the answer. Right around the time Eclipse led Oxide's seed round, Andy Jassy told Wall Street that only ~5% of enterprise compute was in the public cloud and that AWS would take it to 100%. We didn't buy this at Eclipse. Very few computing shifts ever go all the way to 100%. A huge amount of the world's compute can never leave a company's own environment, for security, regulatory, and performance reasons. And one of the biggest reasons is economics - at scale, renting compute can cost a lot more than owning it. That's why on-prem was still a $200 billion market. It wasn’t going anywhere. In fact, as students of tech history we felt the pendulum would swing back to decentralization and customers would increasingly want to own their own cloud. Steve and Bryan knew this better than anyone. They’d been a part of building a cloud computing company together before (Joyent) and watched it face challenge after challenge because they didn’t codevelop their own hardware and software. So this time they wanted to design and engineer the whole thing in-house, from the silicon up. Hardware, networking, operating system, control plane, security, all of it. Which is insane. It's basically SEVEN companies in one. I almost fell out of my chair when they told me they were going to build their own switch. Essentially, they pitched replicating what AWS and Azure spent a decade and billions to build, inside a startup. We committed to lead the round the next day. At Eclipse, we believe “hard is the moat.” The scope that scares people off is exactly what makes a company defensible. And if any team could pull it off, it was this one. Bryan was the 2nd-youngest distinguished engineer at Sun and one of the great systems minds of his generation. Steve came up on the sales side at Dell and rose through the ranks at Joyent, where he led sales and operations as President and COO. One could build it, one could sell it, and both had spent a decade living the exact problem they set out to solve. It made the decision easy. 7 years later, Bryan and Steve have pulled off what almost everyone said couldn't be done and they're building one of the most important companies in computing. Lior Susan shared thisOne of my favorite days of the year at Eclipse is our annual Kids Day. Each year, we bring the children of our team together to visit a couple of our portfolio companies before ending the day with a barbecue and pool party. It's always a fun day for our families, but it's also more than that. We get to inspire the next generation of builders. I want our kids to grow up seeing entrepreneurship up close. To meet founders and engineers. To walk through factories, engineering labs, and production lines. To understand that innovation doesn't just mean software, but also real, physical objects that they can touch, feel, and even ride in, and which shape the world around them. After the visits, my daughters spent the evening asking about the companies, the problems they were solving, and why their strategies were different. Those conversations don't happen without exposure. When kids meet the people building the future, they start asking bigger questions and seeing themselves as the ones who might build it next. The next generation of great builders won't emerge by accident. It starts with giving kids the chance to see what's possible. Family has always come first at Eclipse. And watching these kids grow alongside the companies we're building has become one of the most rewarding parts of this day. Next year, we're opening Eclipse Kids Day to children outside the Eclipse team. My hope is that this becomes something much bigger than Eclipse. They're now following the same playbook with AI - investing heavily in open-source models, infrastructure, and the broader AI ecosystem. If we in the West don't wake up and respond with the same level of urgency, China won't just become a leader in AI models - they'll own the AI infrastructure that powers the next generation of the global economy.

The only platform I actively use is LinkedIn because it's connected to what I spend my life doing - building companies, working with founders, partnering with customers, and meeting incredible people around the world. That's why it's frustrating that I'm constantly running into LinkedIn's connection limit. It forces me to remove existing connections just to make room for new ones, and it means I can't accept requests from many people I'd genuinely like to stay in touch with. To everyone whose invitation is still pending, please don't take it personally. I truly appreciate your reaching out, and I wish I could accept everyone. I hope LinkedIn finds a better solution for people who use the platform primarily to build relationships and contribute to the ecosystem, rather than simply collect connections. In the meantime, thank you to everyone who reads, comments, shares ideas, and reaches out. I genuinely value this community.

America was built by people who came here with very little, believed in something bigger than themselves, and then got to work. They built companies, factories, farms, roads, bridges, railroads, power grids, airplanes, semiconductors, software, and now AI. 250 years later, our job is the same: keep building. At Eclipse, we feel that responsibility deeply. We are here to help build the next generation of companies in manufacturing, energy, defense, robotics, compute, and AI infrastructure - the industries that will define America’s next chapter. Lior Susan liked thisChronic problems don't need decades of band-aid fixes. They need root-cause fixes, which is exactly what's been missing in housing. Structural problem? Structural solution. America is short 4.5 million homes, and the shortfall isn't a demand problem; it's that most homes are still built the way they were in 1975, coordinated across 25+ subcontractors drawing on a shrinking pool of skilled trades. Reframe Systems is proving there's a different way to build. Today the Company announced $40M in new financing led by Energy Impact Partners, with continued support from RA Capital Management's Planetary Health Fund and other existing investors. The capital funds FAB1, a new Massachusetts microfactory that will produce up to 500 multifamily units a year using less than $5M of equipment, a fraction of the capital intensity of a traditional modular plant. The proof isn't only in the round. Reframe has completed 10 homes, eight of them occupied, with 114 more underway across Devens, Roxbury, Thornton, and a wildfire rebuild in Altadena. Each delivery sharpens the software and robotics behind the next one — a flywheel, not just a factory. Founded by former Amazon Robotics leaders who helped deploy 500,000+ robots across Amazon's fulfillment network, Reframe is bringing that same operating discipline to one of the economy's most fragmented, least automated sectors. Lior Susan liked thisLior Susan liked thisAt Cerebras, we were among the first chip companies to use water cooling in data centers. When I first proposed it, it sounded like heresy. But while Cerebras was still in stealth, we knew that water cooling would be essential. A chip the size of a dinner plate dissipates an enormous amount of power. There was no practical way to cool the wafer directly with air. Water had to carry the heat away from the wafer. That heat could then be transferred either to facility water or to the surrounding air through a large radiator. But even assuming no redundancy, removing that heat with air would have required a full rack—48 RU of radiators, heatsinks, and fans—to cool a single system. The only practical solution was to transfer the heat directly into the facility-water system. We designed a cold plate with water circulating through internal channels. Heat flows from the silicon, through a thermal-interface material, into the cold plate, and finally into the water. Sounds simple. It wasn't. Silicon and metal expand at different rates. Bond the wafer rigidly to the cold plate and the resulting stresses can crack the silicon. The interface had to conduct heat efficiently while allowing microscopic relative motion. That meant compression. A conventional chip uses four spring-loaded screws—one at each corner—to maintain the required force despite manufacturing tolerances and temperature changes. That works because the span between the screws is small. At wafer scale, the mechanics change completely. With screws only around the perimeter, both the board and the cold plate bow between attachment points. Some regions are over-compressed. Others barely touch. Even tiny variations in thermal-interface thickness increase thermal resistance and create hot spots. The solution wasn't to eliminate the screws. It was to multiply them. We distributed an array of spring-loaded screws across the entire wafer-scale assembly. Each screw shortened the unsupported span and controlled the compression locally. Instead of asking four corner screws to keep a dinner-plate-sized surface flat, we divided the interface into many much smaller mechanically controlled regions. That introduced another set of challenges. The screw locations had to coexist with the wafer, the board, and the cooling channels. The springs had to provide enough force for excellent thermal contact—but never enough to damage the silicon. The cold plate also had to remain stiff and flat while distributing water uniformly across the wafer. There was no off-the-shelf solution. So we designed the cold plate, the thermal-interface material, the spring-loaded compression system, the mechanical stack, and the water paths as one integrated assembly. Because of the Cerebras team's persistence and ownership, it worked. Today, direct liquid cooling is becoming standard for high-performance AI systems. But getting there wasn't quick. Innovation rarely is.

The strategic implication is significant: as real-time shelf visibility becomes embedded into daily store operations, retailers are not simply automating tasks; they are beginning to fundamentally reshape the economics, productivity and management model of the store. That distinction is critical. Kroger is not automating the store, it is making the store visible in real time. That is a far more consequential shift. Hundreds of locations are gaining the ability to continuously detect what legacy retail systems routinely miss: lost availability, misplaced inventory, pricing errors, failed promotions and demand that disappears at the shelf. In-store robotics based real-time shelf intelligence closes those shelf gaps and creates three strategic consequences. First, availability shifts from an operational problem to a managed economic outcome. Out-of-stocks are no longer treated as an inevitable cost of doing business; they become visible, measurable exceptions, with an owner, a response time and a quantifiable revenue impact. That changes the management equation: retailers can direct labor and intervention toward the availability gaps that matter most, protecting sales, strengthening customer trust and improving the economics of every shelf. Second, labor shifts from inspection to intervention. Associates spend less time searching the store for problems and more time resolving the issues that matter, restoring availability, improving fresh execution and serving shoppers. The economic prize is not simply fewer labor hours; it is a step-change in productivity, with every store hour deployed against higher-value work. Third, the retailer-supplier collaborative relationship gains a shared source of operational truth. Both parties can see, with far greater precision, whether products were available, promotions were executed and planograms were followed. That shifts the conversation from debating what happened to jointly addressing why it happened, reducing friction, accelerating corrective action and improving the economics of execution for both sides. Kroger’s 500th robot should be viewed as an industry warning shot. The instrumented store is no longer theoretical; it is becoming the new operating standard. The winners will not be defined by store count and/or fleet size, but by how quickly they convert continuous shelf intelligence into better decisions, faster execution, and stronger economics. In our opinion, the mandate is clear: instrument the store, redesign the operating model, and move now. In real-time retail, speed is becoming a structural advantage, and waiting will only widen the gap.

In the grandiose Throne Room, beefeaters on guard, Princess Anne presented him with an OBE for services to AI. From writing the first code, to hiring a team, to finding customers and investors, to commercialising the business, Kendall’s role has changed wildly since his early Cambridge days. “Now the interesting challenge for me is leading a global executive team, managing world-class leaders at a global scale, and I love that,” he said. He speaks of creating a “generational company”, of seeing Wayve’s technology going beyond driverless cars, into robotics more broadly, in factories and in the home. Almost a decade after Wayve was founded, as he turns 34 this August, Kendall said: “Physical AI is about to have its moment.
