    One of the toughest tests of your leadership isn't how you handle success. It's how you navigate disagreement. I noticed this in the SEAL Teams and in my work with executives: Those who master difficult conversations outperform their peers not just in team satisfaction, but in decision quality and innovation. The problem? Most of us enter difficult conversations with our nervous system already in a threat state. Our brain literally can't access its best thinking when flooded with stress hormones. Through years of working with high-performing teams, I've developed what I call The Mindful Disagreement Framework. Here's how it works: 1. Pause Before Engaging (10 seconds) When triggered by disagreement, take a deliberate breath. This small reset activates your prefrontal cortex instead of your reactive limbic system. Your brain physically needs this transition to think clearly. 2. Set Psychological Safety (30 seconds) Start with: "I appreciate your perspective and want to understand it better. I also have some different thoughts to share." This simple opener signals respect while creating space for different viewpoints. 3. Lead with Curiosity, Not Certainty (2 minutes) Ask at least three questions before stating your position. This practice significantly increases the quality of solutions because it broadens your understanding before narrowing toward decisions. 4. Name the Shared Purpose (1 minute) "We both want [shared goal]. We're just seeing different paths to get there." This reminds everyone you're on the same team, even with different perspectives. 5. Separate Impact from Intent (30 seconds) "When X happened, I felt Y, because Z. I know that wasn't your intention." This formula transforms accusations into observations. Last month, I used this exact framework in a disagreement. The conversation that could have damaged our relationship instead strengthened it. Not because we ended up agreeing, but because we disagreed respectfully. (It may or may not have been with my kid!) The most valuable disagreements often feel uncomfortable. The goal isn't comfort.     Conflict gets a bad rap in the workplace. Early in my career, I believed conflict had no place in a healthy workplace. As I progressed, I realized that it was quite the contrary. The lack of conflict isn't a sign of a healthy work culture, rather it is an indication that important debates, discussions and differing viewpoints are being disregarded or suppressed. This insight revealed another key aspect: high-performing teams do not shy away from conflict. They embrace it, leveraging diverse opinions to drive optimal outcomes for customers. What sets these teams apart is their ability to handle conflict constructively. So how can this be achieved? I reached out to my friend Andrea Stone, Leadership Coach and Founder of Stone Leadership, for some tips on effectively managing conflict in the workplace. Here's the valuable guidance she provided: 1. Pause: Take a moment to assess your feelings in the heat of the moment. Be curious about your emotions, resist immediate reactions, and take the time to understand the why behind your feelings. 2. Seek the Other Perspective: Engage genuinely, listen intently, show real interest, and ask pertinent questions. Remember to leave your preconceived judgments at the door. 3. Acknowledge Their Perspective: Express your understanding of their viewpoint. If their arguments have altered your perspective, don't hesitate to share this with them. 4. Express Your Viewpoint: If your opinion remains unswayed, seek permission to explain your perspective and experiences. Remember to speak from your viewpoint using "I" statements. 5. Discuss the Bigger Objective: Identify common grounds and goals. Understand that each person might have a different, bigger picture in mind. This process can be taxing, so prepare beforehand. In prolonged conflict situations, don't hesitate to suggest breaks to refresh and refuel mentally, physically, and emotionally. 6. Know Your Limits: If the issue is of significant importance to you, be aware of your boundaries. For those familiar with negotiation tactics, know your BATNA (Best Alternative to a Negotiated Agreement). 7. Finalize Agreements: Once an agreement has been reached, continue the engagement to agree on responsibilities and timeframes. This ensures clarity on the outcome and commitments made.     At Amazon, two of my top engineers had a shouting match that ended in tears. This could be a sign of a toxic workplace or a sign of passion and motivation. Whether it becomes toxic or not all comes down to how management deals with conflict. In order to deal with conflict in your team, it is first essential to understand it. A Harvard study has identified that there are 4 types of conflict that are common in teams: 1. The Boxing Match: Two people within a team disagree 2. The Solo Dissenter: Conflict surrounds one individual 3. Warring Factions: Two subgroups within a team disagree 4. The Blame Game: The whole team is in disagreement My engineers shouting at each other is an example of the boxing match. They were both passionate and dedicated to the project, but their visions were different. This type of passion is a great driver for a healthy team, but if the conflict were to escalate it could quickly become toxic and counterproductive. In order to de-escalate the shouting, I brought them into a private mediation. This is where one of the engineers started to cry because he was so passionate about his vision for the project. The important elements of managing this conflict in a healthy and productive way were: 1) Giving space for each of the engineers to explain their vision 2) Mediating their discussion so that they could arrive at a productive conclusion 3) Not killing either of their passion by making them feel unheard or misunderstood Ultimately, we were able to arrive at a productive path forward with both engineers feeling heard and respected.     Behavior is never just behavior. It is a window into emotion, motivation, and unmet needs. Great leaders know how to look through it. As a mom of four little ones, I’ve been reflecting on the ideas in Dr. Becky Kennedy’s book 'Good Inside.' It is written for parents—but it also speaks to leadership. One of her core messages is simple and profound: even when kids act out, fall short, or frustrate us, it doesn’t mean they’re bad. It means they’re struggling. This mindset shift has helped me at home. It seems just as important in the workplace. Just substitute "kids" for "people" and the core message applies. Here are three principles that stood out to me: 1. Assume Positive Intent Dr. Becky Kennedy invites us to view misbehavior as a sign of distress, not defiance. In organizations, underperformance or resistance is often a signal. When we approach it with curiosity rather than judgment, we get closer to the root of the issue. 2. Connection Before Correction Correction without connection feels like criticism. Whether with kids or colleagues, people need to feel respected to learn and grow. Leaders who build connection first create the psychological safety that makes real feedback possible. 3. Regulate Yourself First In both parenting and leadership, self-regulation is so important. A calm, composed presence de-escalates conflict, models resilience, and anchors a team during moments of stress. Great leaders manage their inner world to better navigate the outer one. Leadership, like parenting, is emotionally rich. Starting with the belief that people are good inside changes the way we react to behavior that seems off.     I’ve found myself navigating meetings when a colleague or team member is emotionally overwhelmed. One person came to me like a fireball, angry and frustrated. A peer had triggered them deeply. After recognizing that I needed to shift modes, I took a breath and said, “Okay, tell me what's happening.” I realized they didn’t want a solution. I thought to myself: They must still be figuring out how to respond and needed time to process. They are trusting me to help. I need to listen. In these moments, people often don’t need solutions; they need presence. There are times when people are too flooded with feelings to answer their own questions. This can feel counterintuitive in the workplace, where our instincts are tuned to solve, fix, and move forward. But leadership isn’t just about execution; it’s also about emotional regulation and providing psychological safety. When someone approaches you visibly upset, your job isn’t to immediately analyze or correct. Instead, your role is to listen, ground the space, and ensure they feel heard. This doesn't mean abandoning accountability or ownership; quite the opposite. When people feel safe, they’re more likely to engage openly in dialogue. The challenging part is balancing reassurance without minimizing the issue, lowering standards, or compromising team expectations. There’s also a potential trap: eventually, you'll need to shift from emotional containment to clear, kind feedback. But that transition should come only after the person feels genuinely heard, not before. Timing matters. Trust matters. If someone is spinning emotionally, be the steady presence. Be the one who notices. Allow them to guide the pace. Then, after the storm passes, and only then, you can invite reflection and growth. This is how you build a high-trust, high-performance culture: one conversation, one moment of grounded leadership at a time.

    After working with 353 companies in the last ten years, we've found that it’s not too much conflict that kills teams. It’s the fear of having any at all. Disagreeing well is one of the most important—and most overlooked—skills we now teach for today’s workplace. We put so much emphasis on teams "connecting well" and feeling "safe and seen". But what about disagreeing well, challenging each other in a safe way. Time after time, we hear our clients say that their people stay silent in meetings, avoid giving feedback, or default to just saying “thank you” when what they really mean is “I disagree but don’t know how to say it.” Last week alone, we were on a discovery call with a client and I asked what the team lead wanted out of our potential workshop: “I really want them to learn how to disagree professionally.” That’s it. Not how to avoid conflict. Not how to sugarcoat it. Just how to do it well (as a mature adult), and challenge someone’s idea without actually making them feel like they’re being challenged. We invented a method three years ago called Inquisitive Empathy to help teams do just that. At the core of it is this idea: when in doubt, ask better questions. Not accusatory questions. Not questions loaded with hidden judgments. But curious, calibrated questions that start with What or How. Not Why. Questions like: “What outcome were you hoping for?” or “How do you see this working across teams?” These questions help people feel seen, not attacked. They create space for reflection instead of reaction. And they open the door for mutual understanding—even in moments of tension. When people learn how to disagree well, everything changes. Conversations go deeper. Ideas improve. Respect grows. And most importantly, people stop avoiding the hard stuff—and start leaning into it, together.

    I was leading a team developing an innovation in consumer packaged goods. The tension was thick. Why? Ridiculously accelerated timeline, technical complexity through the roof, experimental trials every other week. Just when the team was at its wits' end, our VP added two more product variations to our already impossible trial schedule. After the announcement, you could hear a pin drop. Faces frozen. Arms crossed. Energy completely sucked out of the room. That's when it hit me. This wasn't a "people problem", it was a systems problem. My engineering brain immediately went to work: • What inputs are creating these outputs? • Where are the bottlenecks in the emotional system? • How do we optimize for better performance? Instead of seeing emotions as messy and unpredictable, I started seeing them as data. Fear = Signal that safety needs aren't met Frustration = Signal that the process needs adjustment Disengagement = Signal that people don't feel valued That shift changed everything. I stopped trying to eliminate emotions and started engineering solutions that worked WITH them. I called that VP: "When you made that request, the energy was sucked out of the room. I need you to acknowledge their effort and what you've asked puts on their plates." The next morning? Completely different team. Re-engaged, ready to make the impossible happen. Here's what I learned: Emotions aren't the enemy of logic, they're the missing variable in your equation. When you approach feelings with the same rigor you'd bring to any other system, you don't just solve the problem. You optimize for human performance. The most successful leaders aren't choosing between IQ and EQ. They're using both to engineer better outcomes. That project became one of the most successful launches in company history.     A recent post about Project Aristotle, our study on team effectiveness at Google, brought back a key personal learning. In that work, psychological safety, as defined and deeply researched by Amy Edmondson, emerged as the single most important factor behind team success. A key aspect of psychological safety is creating an environment where it’s safe to disagree. When we talk about conflict on teams, we often think in terms of “more” or “less.” But that framing is incomplete. What matters just as much as the presence of conflict is the quality of it. Here’s a 2x2 I find helpful, inspired by the work of Liane Davey, Priya Parker and Kim Scott. For me, the most insidious quadrant here is unhealthy peace, where surface-level harmony conceals deeper dysfunction. It often feels like saying “Sure, that works” even when your inner voice is saying “this doesn’t sit right.” You see avoidable mistakes happen. You may be in the room physically but are checked out mentally. Healthy conflict feels very different. You can disagree openly while still feeling like you belong. You walk out of a hard conversation with more clarity and more trust. You experience being stretched and challenged in a way that sharpens you and your team. So how do you know where you stand? Here are a few reflection cues that are helpful: -- Am I holding back because I want to be thoughtful, or because I’m afraid? -- Do I leave hard conversations feeling like something real got said? -- If I disagree with someone in power, do I trust they’ll listen? Like any muscle, the ability to engage in healthy conflict takes practice: -- You have to start with curiosity: “Can you help me understand how you got there?” -- You need to muster courage to name the discomfort: “This is hard to talk about, but I think it matters” -- Reflect after the disagreement: Did we learn? Did we grow? It’s one thing to have healthy conflict with peers. It’s much harder when there’s a power gap and when the person across from you controls your ratings, promotions, or future opportunities. That’s why leadership role modeling matters. If leaders don’t create environments where disagreement can be surfaced safely, they are setting their teams back. Make it easier for others to be both brave and heard -- that's the kind of leadership I've aspired to.
